Culina provide a comprehensive food and drink supply chain management service covering the whole of the UK and Ireland. Operating from 100+ locations, they deliver cost-effective state-of-the-art warehousing solutions, GPS shipment tracking, and over 25 years of experience to customers.
Culina had grown rapidly through acquisitions and organic expansion, now employing over 20 staff spread across 16 different businesses, with a fragmented landscape of HR and Finance systems. Nine Feet Tall (9FT) was engaged to conduct a healthcheck on the SAP ECP HR and ERP programme, acting as an independent expert to assess whether the current solution and support model met best practice standards and the needs of the wider group. At the time, the programme was running over budget and behind schedule, with concerns about its direction, end user adoption, post go-live support, and deployment planning. 9FT’s objective was to provide an independent assessment, identify gaps, and define a clear route to programme recovery.
9FT’s work began with a healthcheck, delivering interim and final reports that highlighted pain points, risks, and quick-win recommendations, as well as a forward plan for stakeholders. In a second phase, 9FT supported a programme ‘Reset’, investigating root causes of data issues, improving issue management and governance, restructuring project roles and workstreams, and assessing the HR operating model. The third phase led by 9FT focused on uplifting project management and governance capabilities, providing change analysis and advisory support, developing a re-launch and deployment plan, and aligning business processes and operating models across Culina’s brands.
Through these three phases, 9FT helped Culina gain a clear, aligned view of programme scope and minimum viable requirements, identified resource and capability gaps, and established appropriate governance structures. 9FT’s roadmap and remediation actions ensured ECP could be successfully deployed across all its business units.
9FT were able to reset the SI partner ensuring timely delivery, and supporting Culina in tight cost management of the SI and other technical suppliers.
The engagement built programme and change management capabilities within Culina’s team, producing a robust deployment plan, delivering a high-level business impact assessment, and providing clear recommendations for the future HR operating model, enabling informed decision-making for the next phase of the programme.
